What to Expect From an AI Productivity Workshop: A Guide for Senior Teams

Most AI training programmes give senior teams a survey of tools. A properly structured productivity workshop does something different — it starts with how your team actually works and builds from there.

The AI training market has expanded rapidly. Most of what is on offer is a version of the same thing: a survey of available tools, a demonstration of features, some hands-on exercises, and a list of use cases to try back at the office. Vendors run these sessions. Consulting firms run them. Some are better produced than others.

What most of them share is a starting point: the technology. Here is what the tools can do. Here is how to use them. Here is where they might apply in your work.

A properly structured AI productivity workshop for a senior team does not start there. It starts with how the team actually works — where time goes, where attention is concentrated and fragmented, where the genuine productivity constraints sit — and uses that as the basis for identifying where AI creates real leverage for this specific team, in this specific organisation.

The difference matters. Senior executives are not short of AI awareness. Most have used generative AI tools. Most have read the vendor briefings and sat through the demonstrations. What they typically lack is a clear picture of which AI applications will improve the way they specifically work, and which represent capability in search of a problem.

What the diagnostic element involves

A well-structured workshop for a senior team begins with a diagnostic phase. The purpose is not to generate a report — it is to establish a factual picture of how the team's time is structured before any discussion of AI application.

For organisations using Microsoft 365, this typically involves analysis of calendar and communication metadata: meeting volume, timing, duration, clustering, attendee patterns, and how working time is distributed across synchronous and asynchronous activity. Second, what needs to change before AI will work? This is the question most AI training programmes skip. If the team is carrying a meeting load that fragments attention across the day, AI tools applied to the gaps between meetings will not recover the capacity that fragmentation has removed. The structural intervention may need to come first — or alongside — the AI deployment. Senior teams find this a more useful framing than "here are ten tools to try."

Third, what governance does the organisation need to put in place? This is not a compliance lecture — it is a practical discussion about who owns AI usage decisions, what approval processes are appropriate for different categories of AI use, and what the organisation's position is on AI-assisted outputs in client-facing or regulated contexts. Senior teams are often the people who need to make these decisions but have not yet been asked to.

What attendees leave with

A workshop structured this way produces outputs that are specific rather than generic. A prioritised view of the two or three AI applications most likely to deliver measurable productivity return for this team. A picture of the structural conditions — meeting architecture, information flows, decision rights — that need to change to make AI application effective. A draft governance framework for AI use at team level. And a clear answer to the question: what do we do next, and in what order?

This is different from leaving with a list of tools to explore. The list of tools is available anywhere. The specific roadmap for this team, grounded in how it actually works, is not available from a vendor.

How this differs from vendor-led AI training

Vendor-led AI training is not worthless. It provides real awareness of what tools can do, and it is often well delivered. Its limitation is structural: the vendor's interest is in demonstrating the value of their tools, which means the session is organised around tool capability rather than organisational need.

An independent workshop has no tool to sell. Its value is in the diagnostic rigour and the application specificity — starting with the organisation's actual working patterns and building from there, rather than starting with a tool set and working backwards to justification.

For senior teams that have already had the vendor briefings and are trying to decide what to actually do, this is the more useful intervention.
